How to use of this pattern

Step 1: Start with purpose

Clarify the higher goal of the team. Why does this team exist? What value does it deliver?

Step 2: Collect inputs

Invite each team member to write down what they think the team’s top 3 priorities are. Compare notes. Notice overlaps and gaps.

Step 3: Identify key themes

Cluster the inputs into themes or outcome areas. Look for common threads that represent meaningful progress.

Step 4: Define 1–3 shared goals

These should be specific, measurable where possible, and meaningful to all team members. Avoid long lists, or too many goals.
